Introducing a Project Management Process

SITUATION & CHALLENGE
The group was running more than twenty strategic projects at the same time. Proposals, status reports and closures followed no common pattern, and some initiatives ran without an approved proposal at all. The executive board therefore lacked an overview of content, cost and schedule – and the organisation lacked a binding framework for its project leaders to work to.
APPROACH
We captured the existing project practice and compared it with established project models. From this came a model for strategic projects: four phases, four milestones, separated into project leadership and project execution. For each milestone we produced checklists and the templates that go with them – project proposal, change request, project organisation, project status, requirements catalogue, documentation, milestone presentation. We then supported the introduction in the portfolio tool.
OUTCOME & CLIENT VALUE
The group now has an end-to-end project management process with templates for every phase. Proposals and milestones follow one approval path, and the portfolio is held in a single place. What remained open was who will run and maintain the process – we set out that need transparently and in writing. The process and the tools came from Desigon, the decisions stayed with the executive board.
